ExecutiveTeam leads and staff turning a leadership decision into daily work

When I can see a plan will not work, I want to say so early, so we do not walk in silence toward a failure everyone foresaw.

Khi tôi thấy một kế hoạch không làm được, tôi muốn nói ra được sớm, để không im lặng đi tới một thất bại ai cũng nhìn thấy trước.

Speaking up may cost the speaker

5 Pains

  • Speaking up reads as a bad attitude

    High

    Especially while everyone is enthusiastic.

Root cause: Scepticism and lack of commitment are treated as the same thing

  • Whoever decides sits far from the work

    High

So they do not see what you see.

Root cause: Information is filtered at each reporting level

  • No evidence, only professional instinct

    High

And instinct does not beat a plan document.

Root cause: Practitioner knowledge has no format in which to be presented

  • Whoever speaks is remembered with the bad news

    Medium

    Even when they were right.

Root cause: Nobody records who warned about what

  • Once committed, retreat is hard

    Medium

    Because it was announced outside.

Root cause: Announcing early turns a plan into a public commitment

5 Desired Outcomes

  • Raise a concern without being read as negative

    Social
  • Have ground truth reach whoever decides

    Functional
  • Turn professional instinct into an argument

    Functional
  • Be credited when a warning proves right

    Social
  • Have a plan that can still change after announcement

    Functional

5 Existing Solutions

A solution is not the same thing as a product, a customer can hire a behaviour or a workaround too.

  • Raise the concern in the meeting

    Behaviour

The official route, and the most socially expensive.

  • Speak privately with the manager first

    Behaviour

Markedly safer, and the information usually stops there.

  • Put it in writing to leave a record

    Workaround

Protects you later, and reads as defensive.

  • Propose a small test first

    Behaviour

The most effective route because it requires nobody to be wrong, and it slows the plan.

  • Stay quiet and comply

    Behaviour

What most people choose, and a rational response to the system as it is.

2 Opportunity Gaps

  • Whoever raises a concern bears personal risk immediately, while the benefit, a failure avoided, is diffuse and attributed to nobody.

Why existing solutions fail: A prevented failure leaves no evidence it nearly happened, so whoever warned correctly can never prove it, while whoever warned and was read as negative remembers it for years.

Potential opportunity: Recording warnings with dates and rereading them once the outcome is known.

  • Whoever knows best whether a plan is feasible is whoever must do it, and their knowledge is practitioner instinct, which has no format in which to be placed on a meeting table.

Why existing solutions fail: The meeting room accepts only what can be presented as numbers and slides, while the most valuable knowledge about feasibility exists as I have seen this before, so it loses to any carefully written plan.

Potential opportunity: Asking whoever will do the work for their estimate before the plan is fixed, and recording the difference.
